What about having a coupler between the motor and the extruder, which allow the motor to be mounted on the carriage, and the hotend+extruder gears on the tool?
This woule make a direct-drive extruder, without the need of multiple motors...

@fma That's what I've suggested many times before, but it does effectively limit the machine to being a 3D printer. The advantage of changing the whole tool is that other tools can perform different functions.
Edit: Actually, I'd go further, and have the hot end on the carriage as well as the extruder motor, so you're just changing the extruder with the loaded filament. Fine tuning the filament swap would be the main headache!

Well, it's close to the MMU...
My other idea was to have the motor and extruder on the carriage, and swap the hotend alone, with the loaded filament. The tricky part is to 'open' the extruder gears to clamp and release the filament...

I am looking forward to the day when a company packages everything as a kit and sells it that way. Even better, make it available in the 'normal' size and a 'super size'. Sell the controller separate as an add-on.
Getting the individual pieces is going to get expensive for freight costs and of course the fact that one is buying small qty of parts here and there means that parts costs are fairly high. -
